Instructions

  1. Define the activation metric: the single action most correlated with 30-day retention. Map 3-5 intermediate milestones from signup to activation.

  2. Instrument PostHog events: signup_completed, onboarding_step_N_completed (with time_since_signup_seconds), activation_reached, onboarding_abandoned.

  3. Build a PostHog funnel: signup_completed through each milestone to activation_reached. Set 14-day conversion window.

  4. Build minimal onboarding: one Intercom product tour (3-5 steps), one Loops welcome email with direct action link, one contextual Intercom message for users stalled after 2 hours.

  5. Human action: review tour copy and welcome email, then launch to 10-50 test users.

  6. Monitor PostHog funnel daily for 5-7 days. Track milestone completion, time per step, and drop-off points.

  7. Pull PostHog session recordings for users who dropped off at each step. Watch 5+ recordings per drop-off to identify friction.

  8. Evaluate: what % of test cohort reached activation_reached in <10 minutes? Threshold: >=50%.

  9. If pass, document activation metric, funnel, and onboarding flow. Proceed to Baseline.

  10. If fail, simplify the biggest drop-off step and re-run with a fresh 10-50 user cohort.
