Run the webinar-pipeline drill to plan a single pilot webinar focused on your product's activation workflow. Choose a workshop format (30-45 min) where attendees follow along in their own accounts.

Create a Cal.com event type for registration. Build a simple registration page collecting name, email, company, and biggest onboarding challenge. Track webinar_page_viewed and webinar_registered events in PostHog.

Query Attio for users who signed up in the last 14 days and have NOT activated. Split into invite group (30-50 users) and control group (30-50 users). Log group assignment as a PostHog person property.

Send invitation via Loops. Subject: outcome-focused, not format-focused. Send 2 reminders: 2 days before and 1 hour before.

Human action required: deliver the webinar live. Walk through the activation workflow step-by-step. Pause every 3-5 minutes for attendee check-ins. Troubleshoot live. Reserve 15 min for Q&A.

Export attendee list. Tag each registrant in Attio: attended, no_show, or asked_question. Log PostHog events: webinar_attended, webinar_question_asked.

Send follow-up within 24 hours: recording + next step to attendees, recording + 'sorry we missed you' to no-shows.
