Instructions

  1. Run admin-user-role-routing drill: classify signups as admin (workspace creator) or user (invite acceptor) via entry path. Fire user_role_classified PostHog event. Set user_role person property. Create onboarding-role-path feature flag.

  2. Run workspace-setup-flow drill: build Intercom Checklist with 6 admin setup steps (workspace, profile, billing, permissions, integration, team invite). Configure auto-completion triggers. Build 5-email admin lifecycle sequence in Loops.

  3. Run onboarding-flow drill: build end-user path with Intercom Product Tour (3-5 steps to first core action) and 3-email Loops sequence.

  4. Launch to 10-20 signups via PostHog feature flag. Monitor first 3-5 manually to verify routing, events, and emails.

  5. Track for 7 days: admin funnel (workspace_created to workspace_ready), user funnel (invite_accepted to activation_reached), checklist engagement, email engagement.

  6. Run threshold-engine drill: measure admin setup completion (target >=60%) and user activation (target >=50%). If PASS, proceed to Baseline.
